Since art workshops deal with a different topic each time, the workshop conductor should do a deep research on the topics that can be interesting, new, and which will grip the student’s curiosity. Not just the topics but the way how you teach also has to be interesting. The instructor should be able to demonstrate what he or she is teaching in an easy and understandable way which the students can make good use of. Determine what you want your students to learn, weather it is about the principle of art or elements of art for example; patterns, colour, composition, textures, etc or would it be about techniques like wet on dry, wet on wet, edges, techniques of using materials, techniques of using brushes, etc. Since art workshop includes experienced artists as well as beginners, whatever you are planning to teach must be useful for all kinds of students. People scattered around the world join forces in a virtual workshop to create a project plan. How do you give everyone a feeling of immediate, live participation? How do you keep them engaged? The answer-structure the workshop around three principles:

Visualization of ideas: Elements of the project plan are captured on sticky notes and displayed on a flipchart
Simultaneous participation: All participants generate ideas in real time, as they would in an actual conference room
Rich experience: Regardless of physical location, everyone is active both through audio and visually
The three principles come into play in a virtual workshop leveraging project management best practices, web conferencing with Cisco WebEx, and an innovative software application. As the participants generate ideas for the project plan, they type them into an application shared on their computer screens and print them locally on sticky (3M Post-it) notes. The notes are then pasted on flipcharts, visible to the entire group-both locally and remotely. The project plan takes shape as the group discusses the ideas printed on the notes and moves them around on the flipcharts. The final sequences of notes are scanned into Microsoft Excel or Project, where they are fine-tuned into a coherent project plan. Preliminary considerations

The setting

This case study describes a workshop conducted in early 2011 at a division of a major manufacturer of communications and information technology equipment. The purpose of the workshop is to secure broad acceptance of a project plan among a group of thirty project stakeholders dispersed over several locations. The project involves a reorganization of the compensation structure for employees. In order to maximize the active engagement of the stakeholders in developing the plan, the workshop organizers strive to create an atmosphere of face-to-face interaction regardless of whether the stakeholders are local or remote.

Traditional methods

Brainstorming teams have a choice of two popular methods.

Method 1 (local team). The team gathers in a conference room. As the participants come up with ideas, they write them on sticky notes such as Post-its. The notes are pasted on a wall or a flipchart and moved around. Once all the ideas have been submitted and ordered into a plan, one of the participants types up the notes in the correct order from the flipchart into Microsoft Word, Excel, or Project. After the typing is completed, the electronic file is distributed to the other team members.

Sticky notes are a simple and effective visual tool to facilitate the discussion at workshops. However, the final typing is easier said than done. Typing up a few hundred Post-it notes is a strain on the typist’s wrists and eyes. Trying to decipher scribbled notes is as little fun as putting them back in order in case some fall off the flipchart. No wonder it usually takes a while before the entire team can see the results of their collective labor arrive in their electronic inbox.

Another drawback of brainstorming with Post-its is that the procedure can be employed only at one physical location. Team members who dial into the session by phone cannot see the notes. This limits their ability to participate in the discussion. This is why teams that collaborate remotely typically resorts to Method 2.

The file is shared, so all can watch the entries accrue. But watching is a passive activity. While waiting for their turn to speak or for the ideas to get typed up, some participants disengage to check their email, get the latest stock quotes, or daydream. With the typist inevitably failing to keep up with the flow of ideas in real time, the meeting progresses slowly and the creative enthusiasm is dampened. This is a far cry from the intuitive Post-it technique, where no one needs to wait for their turn to paste or move a note on a flipchart.

Hiring Well Isn’t Enough “If you have more than three priorities, you don’t have any.” — Jim Collins, author of the best-selling management books “Good to Great” and “Built to Last.” If you ask enough top executives about their leadership style, you’re likely to hear a number of them say, “I hire the best people and get out of their way.” It’s a good line that makes sense at a certain level. Hiring the right people is the most important part of building a strong team, of course, and delegating to give people more autonomy is a powerful motivator. But managing a team is not that simple. Leaders have to play a far more hands-on role to make sure the group works well together and remains focused on the right priorities. Create a Clear Map Leaders owe their teams an answer to the same question that young children often ask their parents before setting out on a long drive: “Where are we going and how are we going to get there?” In other words, what is the goal and how are we going to measure progress along the way? And that may sound simple, but it is often one of the greatest challenges that teams, divisions and companies face. What does success look like? If you were to set up a scoreboard to track success over time, what would it measure? The trouble often starts when leaders start listing five or seven or 11 priorities. As Jim Collins, the author of the best-selling management books “Good to Great” and “Built to Last,” is fond of saying: “If you have more than three priorities, you don’t have any.” Determining these priorities and how they’re going to be measured is arguably the most important job of a team leader because most of the work that everybody does will flow from those goals. Those priorities have to be lined up as carefully as the trajectory of a rocket launch, because even the slightest miscalculation can take a team off-course over time. Have a Shared Scoreboard Another benefit of having a simple plan is that it creates a shared goal that will offset the tendency of people to identify themselves as part of smaller groups. Think of a football team, for example. There are many “tribes” within a team – offense and defense, linemen and receivers, running backs and defensive backs. But because the goal of the team is clear, and there’s an external scoreboard to track progress, there is a greater sense of “us” on the team than the “us and them” dynamic that can often divide colleagues in companies. “Metrics are actually the way that you can harmonize a large number of people, whether it’s dozens or even thousands,” said Adam Nash, the former chief executive of Wealthfront, an online financial management firm, who is now an executive in residence at Greylock Partners, the venture capital firm. That way, he added, “when they’re on their own and making their own decisions, they can be empowered to make those decisions because they know they’re aligned with the rest of the company.” In the absence of that simple, shared scoreboard, people will make up their own ways to measure their success, Mr. Nash added. “If you have a company where everyone has their own ways of keeping score, you’ll get incessant fighting and arguments, and they’re not even arguing about what to do,” he said. “They’re arguing about how to keep score. They’re arguing about what game we’re really playing. That’s all counterproductive.” You May Feel Like a Broken Record… Once you have a simple plan, you have to keep reminding your team of the priorities, even if it can feel repetitive. People often have to hear something a few times before they truly remember it. Marc Cenedella, chief executive of TheLadders.com, a job search site, shared a good rule of thumb: “You say something seven times and they haven’t heard you,” he said. “Until they start making jokes about how often you repeat it, they haven’t internalized it.” Rules of the Road You’ll need a set of values, behaviors and cultural guardrails so that everybody knows how to work together.
